CASE STUDIES
Real clients. Real complexity. Real clarity.
At Baldwin Integrated I work with individuals, families, business owners, and nonprofits to untangle complexity and design clear, visual plans for meaningful progress.
Each case study below shows how a MAP (Master Action Plan) helped a client move from overwhelm to structured action — and how the process evolved through thoughtful mapping, collaboration, and execution.

01
Scaling With Structure
Client: Solo founder of a 7-figure e-commerce brand, managing a small remote team while juggling operations, marketing, and product development — without a clear structure. Challenge: The founder was overwhelmed. Team communication was breaking down, key projects were stalling, and high-level strategy kept getting pushed aside. Personally, his fitness routine and personal time had disappeared, leaving him reactive, scattered, and burned out. Solution: We built two parallel Master Action Plans — one for the business and one for his personal life. The Business MAP organized all core operational verticals, including team structure, compensation and benefits planning, product workflows, and marketing rhythm. We mapped a leadership habits branch with routines for delegation, reflection, and weekly team check-ins to create a foundation for clear decision-making and accountability. The Personal MAP included daily fitness routines, a personal task system, and redesigned time blocks to protect rest, recovery, and focus. We also structured a phased long-term plan that helped him reconnect with personal goals beyond the business. Outcome: Delegated 60% of operational tasks within 90 days Hired 2 new team members with clear onboarding MAPs Reestablished morning fitness routine (4x/week) “I feel like I can breathe again and focus on vision.”
02
Family in Flow & Focus
Client: A dual-career couple with two kids, managing school schedules, aging parent care, a home renovation, and side projects — feeling overwhelmed by competing priorities and mental load. Challenge: They were constantly reacting to life rather than intentionally managing it. Important tasks slipped through the cracks, routines were inconsistent, and both partners felt they had no shared system for decision-making or staying aligned. Solution: We created a Family MAP Dashboard that brought structure to their daily lives. It included a weekly planning rhythm, a shared calendar, and branches for kid logistics (school, childcare, health), aging parent care (appointments, legal docs, coordination), personal routines, and delegated household tasks. We also built a renovation timeline with budget tracking and added a Parking Lot to hold non-urgent ideas. Outcome: Saved 6–8 hours per week through better coordination Reduced tension around household roles and priorities Restored clarity, shared rhythm, and a sense of control “For the first time in years, we feel like we’re living with intention instead of reacting to chaos.”
03
Executive Realignment
Client: A senior leader at a fast-growing media company overseeing partnerships, operations, and a lean internal team — facing burnout and a lack of clarity around how to focus time and energy. Challenge: With too many responsibilities and no system to prioritize, the executive was overwhelmed. Important work was reactive, boundaries were unclear, and personal health, family time, and recovery were suffering. Solution: We built a Personal-Professional MAP that defined their core job functions and prioritized them by impact. We mapped out a delegation and support structure, created a new weekly and quarterly review rhythm, and restructured the calendar with dedicated time blocks for focus, recovery, and rest. A wellness branch included sleep tracking, movement goals, and digital boundaries. We also embedded a “Red Flags” branch to catch early signs of burnout. Outcome: Reclaimed 8–10 focused hours per week Delegated recurring tasks and onboarded a personal EA Restored fitness, sleep, and family time “I’ve never felt more in control of my time — or more present with my family.”
04
Fund in Formation
Client: Two partners forming a boutique investment fund focused on early-stage real estate projects across Hawai‘i and the mainland — preparing for a capital raise while managing early deal flow. Challenge: Without a clear roadmap, the partners struggled to divide responsibilities, track legal and compliance workflows, and communicate with potential LPs. Pitch materials and internal systems were scattered, stalling momentum and decision-making. Solution: We created a Capital Raise MAP that clarified timelines for fund formation, legal filings, and tax structuring. A role clarity branch helped divide ownership across investor outreach, deal review, and back-office functions. We also mapped their LP pipeline, pitch prep, and due diligence process. The MAP included a long-term operating cadence for post-close reporting and portfolio company oversight. Outcome: Finalized fund structure and legal setup in under 45 days Raised initial $5M with organized outreach and investor tracking Increased alignment and trust between co-founders “The MAP helped us act like a real fund, not just two guys with a deck.”
05
Nonprofit On Mission
Client: A growing nonprofit supporting youth development and financial literacy in Hawai‘i, with a small team, active programs, and new grant cycles underway. Challenge: The executive director was stretched thin. The board wasn’t aligned, staff roles overlapped, and grant deadlines were being missed. Without a shared roadmap, the organization lacked focus and sustainable momentum. Solution: We developed a Strategic MAP that clarified key timelines and responsibilities. It included branches for program milestones, grant deliverables, and a phased hiring and onboarding workflow. We also mapped out board roles, engagement rhythms, and an internal communication system that streamlined messaging across leadership, staff, and community. Long-term strategic goals were broken down into quarterly phases to anchor planning sessions. Outcome: Increased board engagement and clarified governance structure Delivered on grant requirements ahead of schedule Reclaimed bandwidth for strategic initiatives and staff development “The MAP helped me stop managing in my inbox and start leading with clarity.”
